AI Transformation

Building Coupa Brand & Corporate Marketing into an AI Forward Global Service Delivery Organization

I’m leading the strategy transforming Coupa Brand & Corporate Marketing into the AI forward global service delivery team every function at Coupa trusts — field marketing, demand gen, product, and sales, worldwide. The goal: deliver more, faster, and at higher quality than any external agency, without adding headcount.

Approach

We don’t use AI — we operate with AI. Every brief, asset, workflow, and decision runs through it as the operating system, not an addition. The strategy rests on three pillars, each building on the one before: an AI ready design system (a structured, machine readable brand knowledge base that creative tools can query directly), agentic web infrastructure (a unified intelligence layer connecting our key marketing and web platforms, enabling self service page building without a developer bottleneck), and an AI powered content engine (one brief generating a full channel suite — long form, social, email, video — all on brand and persona adapted by default).

How it works, in practice

A single intake point — Coupa Concierge — takes a request and does the coordination work instantly: pulling the brief template, checking brand guidelines, aligning data, and spinning up the production ticket. It’s built to solve collaboration across all of corporate marketing, not just design — carrying a project from first request through to finished, published work: intake, brand guidance, asset creation, review, and handoff, coordinated as one system instead of a chain of separate tools and manual handoffs. Specialized agents each pick up their piece against a shared brand knowledge system, and the work lands back with the right team, vetted and assigned, for human review. The operating principle: human gates, not human bottlenecks — approval points require judgment; routing, formatting, and consistency checks don’t.

Strategic targets I’ve set for this transformation

6x

Creative asset output at flat headcount

8 hrs

Brief to live campaign — down from 4–6 weeks today

95%

Of brand consistency automated through the design system

+25%

Target website conversion uplift

These are the targets guiding the transformation, not completed results.

Early results

One month into tracking, the shift is already paying off: an estimated 190 hours saved in month one alone, one node in a growing roadmap of 35+ AI agents and automations now in production or active development across creative, marketing, web, and engineering.

What I own

Helped architect the AI Forward strategy and the three pillar framework (Design/Interactive, Web/Digital Experience, Content Strategy & Scale)

Defined the operating model and its guiding principle — human gates, not bottlenecks — now shaping how the whole org works

Leading the buildout of an agent driven production system, prioritized in phases against team and business impact

Leading the reshaping of every role on the team — from production to judgment — as the system absorbs coordination work

This same belief shows up in how I’m leading my team through our AI transformation — Human-First Leadership — where the real work isn’t deploying the technology, it’s reshaping what people get to spend their judgment on →

This overview intentionally excludes specific tool names and the granular agent roadmap, which remain internal pending sign off.

This same infrastructure powers the other half of the story — how I’m rearchitecting Coupa’s website itself as a revenue channel. See the Digital Experience case study for how the site puts this system to work →
